Keita Demming is a leadership, innovation and performance, management consultant. He and his team at The Covenant Group have built the online coaching platform “Coach on the Go” which acts as a virtual coach for entrepreneurs and business builders. At the core of their developmental work is the belief that building any new training programs or workshop starts with people.

As the Head of Development and Innovation,  Keita generates added value by driving new and existing relationships. Keita is passionate about developing high-performing organizations and generating novel solutions to assist leaders in managing complex challenges under pressure. Keita works with organizations to develop new approaches to their thinking and systems to add value to each organization’s strategic objectives.

Keita Demming brings academic research and a wealth of experience in working with his business partner Norm Trainor with the Covenant Group. Keita Demming holds an MSC in “Organizational Change and Development, Complexity Theory, and High Performance from the University of Manchester. He also holds a PhD in workplace learning, development management, transformational learning, social innovation, and business Innovation from the University of Toronto. He is the recipient of the IDPM Best Thesis of the Year Award for his approach to “Rethinking Development Management and Organizational Change”.

For his PhD, Keita Demming argued that all innovation is social. Life is intensely social and to make change happen we need to change what we do and say daily. His thesis sought to understand how we create change by transforming the things people do and say within organizations. He is passionate about developing high-performing organizations by preparing them for the future by sharing proven systems that are designed to generate novel solutions in managing complex challenges under pressure.

Keita challenges the dominant discourse of organizational change and assists leaders in re-conceptualize their approach to include a more complex informed perspective. The Blind Spot that Could End It All for Your Business

  • As trusted advisors, we often learn that many entrepreneurs are running their business cash on cash. It might surprise you to learn that the financial aspects of their business are often in shambles for most “successful” entrepreneurs. Some have even taken out loans to float their companies. It usually comes down to two seemingly contradictory challenges:

    1. The need to exude trust and confidence to grow your business.

    2. The need to demonstrate vulnerability to build trust and confidence.

    When entrepreneurs are in financial trouble, they often work harder to exude trust and confidence. This usually only gets them further in debt. As someone to whom entrepreneurs often turn for help, I will outline the most common blind spot.

    Many entrepreneurs are on a treadmill. They’re working on the next big deal. Their focus is often on the size of the sale and the revenue it will generate. If they’re running cash on cash, they tunnel in on the revenue they will generate. This tunnelling has the benefit of making them laser-focused on closing the deal. The drawback is that when you focus on one thing, you’re often blind to other things. Most often, that includes expenses.

    In many ways, business is simple: Revenue – Expenses = Net Profit

    That’s the formula.

    Yet, so many get it wrong.

    In a recent conversation with a business owner, he explained how he was making more money and paying himself less before the pandemic. Now he is making less money and paying himself more. I said to him, “Language is very important. Can you tell me what you mean by you were making more money?” He answered, “More money was coming into the business.”

    What he was doing was conflating revenue and profitability. When he said he was making more money, what he meant was that he was generating more revenue. He was ignoring the ratio between Revenue and Expenses.

    What we learned was that he had reduced his expenses. This meant that, although he was generating less revenue, he was now more profitable than he had ever been. Many entrepreneurs make this simple mistake, and it can be a fatal blind spot.

    Here’s the big takeaway: Often in our drive to generate revenue, we also increase expenses.

    That can come in the form of campaigns, new technology, new hires etc. Driving revenue has a cost. When you tunnel in on generating revenue, keep one eye on expenses. We once worked with an entrepreneur who ran a 25-person company. After some analysis, we learned he could make more money if he scaled back to a five-person team.

    For many, the financial aspects of their business are like fingernails on a chalkboard. The financial aspects of your business are the lifeblood of your company and knowing your numbers can make decision-making easy. When we tunnel in on the growth, we also need to pay attention to expenses.

    We have seen so many entrepreneurs grow their revenue but also increase their expenses. Increasing their expenses can sometimes mean that their profitability is decreasing.

Word of Mouth is the Most Powerful Form of Marketing

  • Most people view marketing as a cost. A good approach to marketing starts with the impact you make on clients. Our tendency is to think about marketing from the perspective of attracting new clients. For many of us, our biggest opportunity is with the people we know. If we can impact their lives, they will willingly introduce us to the people they know. When you do that, you are marketing.

    It starts with the impact you make on the lives of those people you already serve. Take, for example, the story of Bill Butler. Butler Inc. started from very humble beginnings in 1975. When Bill listed his phone number for the first time in 1994 his company enjoyed an annual revenue of $20 million. Today, that figure is more than $200 million.

    Think about that for a moment. When Bill first listed his company’s phone number it had annual revenue of $20 million. How did he achieve that with an unlisted number? That would be like today not having a website or any social media accounts. Most of us would think Bill was crazy.

    It is easy to think that Bill was not marketing. If you are getting business, you are marketing. Bill focused on doing high-quality work. He built a reputation and, as a result, he built relationships.

    Like many of our clients, Bill grew his company by focusing on doing high-quality work. The more high-quality work he did, the more referrals he got. Bill never wanted a big company. He wanted to do work he could be proud of. He grew his company through word of mouth.

    In today’s technology-driven world, word of mouth is still the most powerful form of marketing. Marketing is not about pushing your products and services onto people. It is about how you are known. It is too easy to get distracted by all the trappings of the push approach to marketing. We teach our clients that you need 6-8 marketing and promotional strategies.

    If most entrepreneurs simply focused on growing their business through two degrees of separation (the people they know and the people those people know) they could grow a successful business.

    If you’re known in your social circle as someone who does high-quality work, people won’t hesitate when you ask for introductions, recommendations, and referrals. When people think about marketing, they often start at the wrong end of the tunnel. Start with the impact you make for those you serve.

    When you do high-quality work, people will willingly introduce, recommend, and refer you. When they refer you, chances are they will be referring you to people who are similar to them. The goal is to replicate people who meet or exceed your ideal client profile. When you work with people you enjoy working with, you do better work. They also introduce you to people in their social circle. This creates a virtuous cycle.

    If we return to Bill Butler, we can get a sense of how committed he was to the impact he made on his clients. As his company grew, he noticed that the quality of their work was not as high as it could be. Butler and his team began to turn away work so they could focus on doing better work. The more they turned away work, the more they got work. They had become known for their high-quality work.

    Most people think of marketing as advertising or pushing their product. When you first focus on creating high quality, you become known for the work you do. Other people share your work. They tell their friends and those friends tell their friends. In the Bill Butler story, if people wanted to work with Butler Inc. they had to get the number from a past client.

    No matter what business you’re in, if your reputation precedes you, you have moved from pursuing to attracting clients.
